Green Mobility Project

This case study outlines the delivery of a digital platform for a green mobility startup launched under a major European vehicle manufacturer. It focuses on building a business from scratch — including process design, system selection, and platform architecture — within a high-compliance corporate environment.
It also highlights the phased rollout across Italy, Germany, and France, the development of a complex pricing engine, and the coordination of multiple third-party integrations. Key responsibilities in delivery, analysis, and QA are covered, along with the foundation laid for future expansion into the Benelux region.
The Challenge
The project goal was creation of a digital platform for a new green mobility startup created by a leading European vehicle manufacturer. While the startup needed speed, flexibility, and innovation, it operated within a large corporate environment with strict risk controls, complex governance, and high compliance standards.
The service was first of its kind in Europe — a pay-per-use rental model for electric commercial vehicles. With no competitors to reference, the team had to design the business model, operational processes, and platform architecture from scratch.
A key challenge was the development of a dynamic pricing engine that calculated per-kilometer costs based on over 10 variables, including depreciation, insurance, maintenance, tyres, and partner services.

The Solution
The team developed a cloud-based, modular digital platform designed to support the entire lifecycle of commercial electric vehicle rentals — from contract creation to vehicle offboarding.
The platform was built with:
- A Java-based backend engine to ensure scalability, reliability, and integration flexibility
- A Flutter front-end to support a consistent, high-performance user experience across web and mobile interfaces
- Integration with FIS Asset Finance, serving as the core engine for asset lifecycle and financial management
- Integration with the vehicle manufacturer’s internal systems to ingest real-time telematics data, enabling accurate usage tracking and pricing logic
- External integrations with partners for insurance, credit scoring, tyre services, and digital contract signing
The platform architecture was designed with
- Microservices principles, ensuring modularity and enabling independent scaling of components
- Environment separation (Dev, Staging, UAT, Pre-Prod, VAPT, Production) to support agile development, rigorous testing, and secure deployment workflows
- Localization tools (e.g., Phrase) to dynamically support multilingual content and regional adaptations
- A custom-built Pricing Engine capable of calculating per-kilometer costs based on more than ten service components, including real-time data feeds from external systems
This technical stack supported a phased, agile implementation, allowing the team to deliver a working MVP in under seven months — with full integration, partner collaboration, and readiness for geographical rollout.
The Process
The project progressed through three key phases: Discovery, where we translated a business vision into a clear delivery plan and operational blueprint; MVP Delivery, where we launched a scalable, fully integrated platform for the Italian market under tight timelines; and Geographical Expansion, where we successfully localized and rolled out the solution in Germany and France, adapting to legal, linguistic, and market-specific requirements. Each phase built strategically on the last — delivering a robust foundation for future growth and innovation.
Discovery Phase
Duration: 4 months
The Discovery phase laid the strategic and operational foundation for the new company’s launch — translating a visionary business idea into a structured, executable delivery plan. This phase required defining end-to-end processes, selecting core enterprise tools, and aligning diverse stakeholder groups within a large corporate ecosystem.
As a Delivery Lead for this phase of the project, i was responsible for:

MVP Delivery
Duration: 8 months
The second phase focused on delivering a robust, integrated MVP for the Italian market — within a tight deadline and high-quality standards.
As Delivery Lead for this phase of the project, I was responsible for:
- Team Setup & Delivery Governance
- Coordinating a cross-functional team of 15+ professionals
- Establishing 2-week sprints and daily standups
- Leading weekly design and analysis reviews
- Organizing PM syncs and steering committee meetings
- Managing partner integration checkpoints
- Conducting quarterly 1:1s using the McKinsey feedback framework

Following the MVP launch in Italy, the platform was prepared for rollout in Germany and France — each requiring tailored technical and business adaptations to meet local market needs and regulatory expectations.
As Delivery Lead for this phase of the project, I was responsible for:
- Country-Specific Adjustments
- Assessing and implementing region-specific business and technical requirements
- Adapting credit approval workflows to local legislation
- Selecting and configuring insurance partners per country
- Integrating tyre services with local vendors and compliance rules
- Localization

The Results
The platform was launched on time in Italy, fully supporting operations with automated processes, integrated partner services, and a dynamic pricing engine. It provided the client with a scalable and compliant foundation for their new digital business.
Expansion to Germany and France followed smoothly, with localized workflows and system adaptations in place. The project enabled efficient, cross-market operations and laid a successful foundation for future expansion into the Benelux region.
